Stick with the original bid price or add a change order for a surprise foundation issue?

I was bidding a small retaining wall job last month in north Texas and after digging the first few holes I hit some really rocky soil that needed extra labor and a bigger auger bit. I stuck with my original number because I felt bad asking for more, but halfway through it ate up my whole profit margin. Would have been smarter to stop and renegotiate right then. Has anyone else let a bid price ride when conditions changed and regretted it?

Is this really that big of a deal though? You hit some rocky soil, big deal, that happens on like half the jobs around here. Just eat the small loss and learn to add a "potential rock clause" to your next bid, it's not like you went bankrupt over it.

Nah man, rocky soil is way more common than half. More like 80% around here.
