Hot take: most guys on a site every day are not working, they are cleaning up yesterday
I tracked my crew's daily logs for 5 weeks on a remodel in Tacoma and the pattern jumped out fast. On paper we had 6 guys on site about 9 hours a day. But the notes showed almost 2 of those hours were spent fixing stuff we did the day before, re-cutting trim, redoing layout marks, moving a wall we framed out of square. When we started doing a 10 minute end of day walk and signing off on layout the next morning, our rework hours dropped by more than half in 3 weeks. Our output went from about 4 rooms a week to 6 with the same 6 guys. Everyone loves to brag about long hours but most of those hours are paying for yesterday's mess. Has anyone else measured rework time on their crew, and did it match what you guessed?
